we experience that when we arrive or use AirPlane mode a couple of secondes... we get full download speed on iPhone.
after being connected a while, this Will become around 5-10% of max speed.
My iPhone is then switched to 2.4 when it was on 5ghz.
Any ideas?
Every time when I reboot the controller... everything is back to normal. Any suggestions?

Here are some suggestions for you to have a try.
Use an uncongested channel to reduce the interfere.
Disable the advanced features: Load Balance, Band Steering, Air Time Fairness.
Use 40 MHz for 5G frequency and 20MHz for 2.4G frequency.
